# Phase 4 Pre-Implementation Architecture Audit

**Document Status:** Approved for Architecture Baseline
**Date:** September 4, 2026
**Role:** Senior Enterprise Architect, Financial Systems Architect, Security Architect, Lead Laravel Engineer

---

## Executive Summary

This pre-implementation audit evaluates the Phase 4 Architecture Documents (`docs/phase-4-architecture.md`, `docs/phase-4-data-model.md`, `docs/phase-4-workflows.md`, `docs/phase-4-financial-integration.md`, `docs/phase-4-security.md`, `docs/phase-4-verification-strategy.md`, `docs/phase-4-implementation-plan.md`, `docs/phase-4-architecture-review.md`) against the **ACTUAL live codebase** (`app/Domains/Core/`, `database/migrations/`, `tests/Feature/Core/`).

The audit verifies that all proposed Phase 4 structures are backward compatible with the verified 142-test baseline and preserve absolute business-agnostic isolation in `app/Domains/Core/`.

## Detailed Audit Across 13 Dimensions

### 1. Missing Relationships
* **Audit Finding:** Proposed `PaymentAllocation` model links `Payment` to `Invoice` or `SupplierPayment` to `SupplierInvoice`. However, the initial draft omitted polymorphic back-references on `Payment` to query its allocations dynamically.
* **Resolution:** Ensure `Payment` has `hasMany(PaymentAllocation::class)` and `Invoice` has `hasMany(PaymentAllocation::class)`. Similarly, `SupplierPayment` has `hasMany(PaymentAllocation::class)` and `SupplierInvoice` has `hasMany(PaymentAllocation::class)`.

### 2. Incorrect Assumptions
* **Audit Finding:** The initial Phase 4 draft assumed `Payment` records were attached directly to an `Order` only. In production enterprise workflows, payments can be made against an `Invoice`, an `Order` (advance deposit), or unapplied (on account).
* **Resolution:** `Payment.order_id` is made nullable. `Payment.invoice_id` is added as an optional direct reference, but primary settlement tracking is governed by explicit `PaymentAllocation` records.

### 3. Duplicate Responsibilities
* **Audit Finding:** Danger of duplicating payment balance logic across `OrderService`, `Payment`, and `Invoice`.
* **Resolution:** `Invoice` and `SupplierInvoice` retain authority over commercial balances (`total`, `amount_paid`, `balance_due`). `OrderService` delegates payment settlement to `InvoiceService`.

### 4. Accounting Inconsistencies
* **Audit Finding:** Direct posting of payments to revenue without routing through Accounts Receivable creates GL divergence.
* **Resolution:** All commercial sales generate an `Invoice` (`DR Accounts Receivable`, `CR Sales Revenue`, `CR Tax Liability`). Payment allocation strictly posts (`DR Cash/Bank`, `CR Accounts Receivable`). `TOTAL DEBITS == TOTAL CREDITS` is strictly validated before journal posting via `FinancialService::postJournal()`.

### 5. Security Boundary Weaknesses
* **Audit Finding:** Potential cross-Organization or cross-Business Unit payment allocations if tenant scope is not checked on both ends of the allocation pivot.
* **Resolution:** `PaymentAllocation` validation enforces that `Payment.organization_id == Invoice.organization_id` and `Payment.business_unit_id == Invoice.business_unit_id`. Global scopes (`OrganizationScope`, `BusinessUnitScope`) are applied to all Phase 4 models.

### 6. Backward Compatibility Risks
* **Audit Finding:** Existing Phase 3 tests expect `Payment` to require an `order_id`. Making `order_id` nullable without updating factories or existing logic could break Phase 3 test expectations.
* **Resolution:** Keep `PaymentFactory` defaults valid. `order_id` becomes nullable in database migrations, allowing legacy `order_id`-based payments to coexist while supporting standalone and invoice-level payments.

### 7. State-Machine Problems
* **Audit Finding:** Transitioning an `Invoice` from `DRAFT` to `ISSUED` or `PAID` without strict state locks could allow editing line items after financial posting.
* **Resolution:** Eloquent model boot hooks and state transition handlers block updates to line items or totals once `status !== DRAFT`. Voiding requires an explicit `CreditNote` or `reversalJournal`.

### 8. Tax Calculation Problems
* **Audit Finding:** Historical tax calculations changing if `TaxCategory` rate is updated in the future.
* **Resolution:** Store `tax_rate_snapshot` (e.g., `18.0000`) and `tax_amount` directly on `InvoiceLine` and `SupplierInvoiceLine` at document creation/issuance time.

### 9. Payment Allocation Problems
* **Audit Finding:** Oversubscription where allocated total exceeds payment amount or invoice balance.
* **Resolution:** Wrap allocation logic in database transactions with `lockForUpdate()` on both `Payment` and `Invoice`. Reject allocation if `allocated_amount > invoice.balance_due` or `allocated_amount > payment.unallocated_amount`.

### 10. AR/AP Control-Account Problems
* **Audit Finding:** Risk of manual GL entries or raw payment creations causing the General Ledger control account (`AR`/`AP`) to diverge from sub-ledger balances.
* **Resolution:** Sub-ledgers (`Invoice`, `SupplierInvoice`) are the source of truth for customer/supplier balances. `FinancialService` posts to control accounts exclusively through automated document events (`InvoiceIssued`, `PaymentAllocated`, `SupplierInvoiceApproved`).

### 11. Idempotency Problems
* **Audit Finding:** Re-delivering event `InvoiceIssued` or `PaymentAllocated` could duplicate journal postings or allocation entries.
* **Resolution:** Reuse `ProcessedEvent` idempotency pattern from Phase 3.4. Every event payload includes `event_id` and `idempotency_key`.

### 12. Concurrency Problems
* **Audit Finding:** Concurrent payments attempting to allocate against the same invoice simultaneously causing negative `balance_due`.
* **Resolution:** Enforce `Pessimistic Locking` (`select ... for update`) during allocation transactions.

### 13. Immutability Problems
* **Audit Finding:** Modification of posted invoices or approved supplier bills breaking financial audit trails.
* **Resolution:** Booted handlers on `Invoice`, `InvoiceLine`, `SupplierInvoice`, `SupplierInvoiceLine`, and `PaymentAllocation` throw `RuntimeException` on `updating` or `deleting` if the record is in `ISSUED`, `APPROVED`, `PAID`, or `POSTED` status.

## Conclusion

The proposed Phase 4 architecture is reconciled and fully compatible with existing Phase 3 Core infrastructure. No production code changes were made during this audit.
